Cash Flow: Why Profitable Businesses Die (and Yours Won't)

Businesses don't die from lack of profit. They die from running out of money — and those are different things. Plenty of companies have gone under with a healthy P&L and an order book they couldn't afford to deliver.

The mechanism is brutally simple: you pay salaries this month, suppliers in 30 days, and your customers pay you in 60 — if they're prompt, which the big ones never are. Grow fast enough with that timing and the more you sell, the less cash you have. Growth becomes the thing that kills you.

The 13-Week Cash Forecast

The single most valuable financial document a small business can maintain — and it's just a grid: thirteen weekly columns, cash in, cash out, running balance.

Why thirteen weeks? Long enough to see a collision coming while you can still act; short enough to be concrete rather than fantasy. A crunch spotted eight weeks out has half a dozen solutions. The same crunch discovered on the Tuesday it hits has one, and it's ugly.

Building it in an afternoon

Maintaining this used to take a weekly hour that owners couldn't spare. 1. Collect what you're owed

Most small businesses are owed more than they think. The fix is systematic, not aggressive: invoice the day you deliver (not month-end), chase at 7 days before due, day after due, then weekly. 2. Slow what you owe — by asking

Suppliers extend terms for customers who communicate before the due date, almost never after. One honest call beats three missed payments.

If you deliver over weeks or months, never fund the whole job yourself. 40% upfront, 30% midway, 30% on delivery changes the entire shape of your cash curve — and clients who refuse any deposit are telling you something about how they'll pay the final invoice.

4. Cut the painless fat first

Every business carries subscriptions and services nobody would miss. Ask AI to scan three months of expenses for duplicates, zombies and step-ups you never noticed. It's a ten-minute audit that routinely finds real money.

5. Credit — arranged before you need it

An overdraft or working-capital line negotiated in calm weather costs little and saves businesses. The same facility requested during a crisis is expensive or refused. Arrange it now, use it never, sleep better.

The Growth Trap, Specifically

Before you accept any large order, run one calculation: what do I pay out before their money arrives, and can I cover it? Cost of delivery, extra people, the sixty-day wait. If the answer is no, the choices are deposit terms, invoice financing, or — genuinely — declining. Turning down an order that would have broken you is a win that never feels like one.

The Weekly Habit

Fifteen minutes, same day each week: update the forecast, glance thirteen weeks ahead, chase what's overdue. That's the whole discipline. Pair it with the monthly P&L conversation and you have both eyes open — earning and collecting.
