First: One Sentence Before Any Channel
Complete this before spending an hour anywhere: "We help [specific customer] get [specific outcome] without [the thing they hate]."
Every failing small-business marketing effort we see fails here first — the message is "we do digital marketing" (so does everyone) instead of "we get Colombo restaurants fully booked on weeknights." Draft ten versions with your AI assistant, read them aloud, pick the one a customer would actually repeat to a friend. That sentence is now your headline, bio, pitch and ad — everywhere, unchanged, for a year.

Unsexy, highest ROI, perpetually skipped:
- Referral ask, systematised — a message sent the week after every successful delivery, at the moment of peak goodwill. Automate the send; personalise the sentence.

What to Ignore (For Now)
Permission to skip, guilt-free: paid ads before you have a converting page and proof (ads amplify what exists, including nothing); rebrands; four-channel presence; anything measured in vanity followers. Revisit when there's budget and bandwidth. Choosing what not to do is the strategy.
The Measurement That Fits on a Sticky Note
Monthly, three numbers: enquiries, source of each enquiry (ask every single one), conversion to sale. That's it. Feed three months of it to your assistant and ask where the next ten hours should go — a genuinely good use of AI, and the whole reporting stack a small business needs. None of this is clever. It's a clear sentence, warm customers worked properly, one channel fed weekly, and being findable — sustained for a year while competitors sprint and quit.
